Sustainable shipping during Q4 and Black Friday: preparing Q4 without a cardboard mountain

Two months to Black Friday: the biggest decisions are the ones you make now

Black Friday falls on 28 November. The week after is expected to be busier than ever — logistics partners are forecasting +73% shipping volume vs a regular week. 1 December will likely be the busiest ecommerce day of the year. By the time it breaks loose, there’s no time left for decisions about packaging or shipping policy.

The pattern every year: webshops shelve sustainability during Q4. “We’ll pick it up after peak.” Cardboard in oversized formats, oval air pillows, discarded fill material. Understandable from operational pressure. But it’s exactly the wrong moment: peak volume is when sustainable choices have the greatest effect.

This post is practical. What you can arrange in September and October so you get through November and December without a cardboard mountain.

The numbers behind Q4

What we see in EU ecommerce during Q4:

  • Regular weeks: baseline volume
  • Sinterklaas / early-December peak (~ 5 Dec): +30-40% vs baseline
  • Black Friday week: +50-73% vs baseline
  • Cyber Monday + week after: +40-60%
  • Christmas run: +25-35% (depending on last-order date)

For a mid-sized webshop running normally 500 shipments/week, Black Friday week means ~850 shipments. In steady weeks 650-700. If you have a reusable box pool that normally turns 12-15 cycles/year, peak means your pool is getting its best return of the year — provided you scaled it up in time.

For cardboard users, peak means 60-70% more material, storage, and waste in two months.

Why “we’ll do it after peak” is an expensive choice

Three reasons:

1. The PPWR clock keeps ticking. The regulation has applied since 12 August 2026, and the big design requirements (recyclability, max 50% empty space, reuse targets) take effect in 2030. Every Q4 you run the old way is a lost test cycle — and peak data is exactly what tells you how your system behaves under pressure.

2. Customers pay attention exactly during peak. Consumers see more brands side by side in November/December than the rest of the year. Packaging that stands out (positively or negatively) sticks. A webshop still using double cardboard layers and air pillows in Black Friday vs one with slim, reusable packaging — that difference is remembered.

3. Operational efficiency rises with the right prep. Larger box-size diversity means less over-packaging. Reusable pools standing by on time mean no panic cardboard buys. Whoever’s ready in October ships in November without firefighting.

What you can arrange now (September-October)

Concrete, in order of urgency:

This week — Q4 forecast

What volume do you expect per week from 1 October to 31 December? Without numbers behind the packaging decision, it becomes guesswork. Pull Shopify/Woo analytics from last year, plus your growth trend, plus your Q4 marketing calendar.

This month — packaging size audit

Walk your top 20 sold SKUs. Does the box size fit? PPWR caps empty space at 50% from 2030 — but for your margin and customer experience you want to be tighter than that already. There are often 2-3 in-between sizes you don’t have in stock.

This month — scale up reusable pool (if applicable)

If you already work with reusable packaging: determine the pool size you need for Q4 peak. Model return timing conservatively: boxes leaving in Black Friday week come back around mid-December. Your pool must be big enough to bridge that “in transit” period.

For a pool of 1000 boxes normally doing 12 cycles/year: 3-4 week return cycle. At peak volume your pool needs to be ~40% larger than what you keep normally.

Next month — prepare communications

Return communication to customers must be ready by 1 November. Post-purchase mails, packaging inserts, FAQ updates. Customers in Q4 are rushed and less inclined to take extra steps. Make return as easy as possible: one QR code, one drop-off point, one step.

Before peak — cardboard stock check (if you still use cardboard)

Request material specs and conformity documentation from your supplier. Check the right sizes are stocked. Order earlier than normal — suppliers themselves have capacity issues in October/November.

Return strategy: how to return during peak

If you use reusable packaging, return strategy is the most important thing to lock down now. Four models that work in practice:

1. Return label in the box. Customer sticks label on, drops at collection point. Works with good communication, return rate 55-70%.

2. Next order. Customer hands the box back at next delivery. Works only at high repeat frequency (weekly groceries, monthly cosmetics).

3. Deposit. Customer pays €X extra, gets it back on return. Incentive works but not everyone accepts it emotionally. Use low amounts (€3-5).

4. Join a return network. Like the BOXO deposit network. You don’t have to set up your own return chain. Costs more per shipment, but no operational hassle on your end.

Pick one model per product line. Combining makes customer communication complex and lowers return rate.

What we often see go wrong in Q4

From conversations with webshops that lived through previous Q4s:

  • Insufficient pool capacity. Reusable system starts up in October, collapses in Black Friday week because returns aren’t back yet.
  • Cardboard emergency buys. At pool shortage people grab cardboard. It works, but it undermines the whole Q4 story (and your margin).
  • Late customer comms. Publishing return instructions only in November = missed opportunity. Go live in October so customers already know it by November.
  • No post-peak evaluation. Every January most webshops fire up their sustainability plans again. Make sure Q4 data (return rates per week, customer feedback, unit costs) is captured immediately for next year.

The checklist: eight weeks to Black Friday

  • Reusable pool scaled up or return network joined (this month)
  • Return communication ready by 1 November (next month)
  • Cardboard stock + material specs in order (before peak)

Staying sustainable during the busiest weeks of the year isn’t an “on top of” decision. It’s an operational choice you make in September and execute in December.
